The challenge
Northwind had doubled in five years through acquisitions. Each one came with its own depots, routes and planning tools, and none of them talked to each other.
Trucks crossed paths empty, depots competed for the same customers, and margins had fallen four years in a row.

Our approach
We rebuilt the network model from three years of shipment data, then tested twelve depot footprints with the operations team, not around them.
The winning design closed four depots, opened one hub and moved planning to a single team with one set of tools. We stayed through the 90-day rollout, depot by depot.
The results
EBITDA growth
fewer empty miles
depots consolidated into one hub
annual savings, fully recurring
